Agreed! Being able to identify bottlenecks is critical, but can you do so through the lens of an ERP report, a bar graph, or a histogram? Perhaps, but go out on the floor and manage by walking around, conduct a GEMBA walk, walk the production process backwards (not literally) but from finish back to the start, and perhaps most importantly…engage the operators, talk to them, draw information and insight out of them!

Herein, it need to look after KPI to identify bottleneck existce. Then, check 4M root cause analysis to identify and verify the root cause. After that, it can be check the proactive action to elemnate the root cause

Identifying the right bottleneck to tackle first may be more difficult than it seems. If you focus on only the steps that have the biggest backlog you may be missing where the “true” problems are. I look at those points with the most backlogs as indicators and explore the reasons they are there. Most of the time this leads me to discover either “sub processes” created to divert a straight flow or “work arounds” or other reasons that have been developed over time. Never allow “business as usual” or “this area is not in the scope” to stop you for finding the true reason for delays.

Consider which ones affect your customers directly or which have the potential to cause the most significant financial strain. By assessing the severity and potential repercussions of each bottleneck, you can prioritize tasks that will alleviate the most critical issues first. When identifying the impact to your customer make sure to include the entire customer experience not just the final product. We underestimate the impact of any interaction with the customer as being a potential dissatisfier. Remember, nurturing the customer experience includes understanding, informing and giving customers the confidence to continue to do business with you

When discussing KPI’s, it is easy to find numerous lagging indicators. The key is to limit the lagging indicators and connect them to meaningful leading indicators. Most of these are hard to measure or show a direct connection to a lagging indicator. It is well worth the effort to discover strong leading indicators to show real overall improvement faster!

Monitoring progress is imperative as your improvements need to be sustainable and repeatable! Are you are a six sigma / LEAN professional? If so, perhaps you could use PDCA or an A3?!?!
