3D Animations USDZ (Low-Poly models for VR/AR)

I have a 3D model of the map of Amsterdam (USDZ format) and I want to improve this model and create some animations around it. First, I want to make the map round instead of square. Second, I would like to increase the height of the buildings in it to create a more 3D effect. Another point is that I want to animate the water to create some movement in the map. I would also like to have some small boats moving around in the water and some birds flying over the map. I have an example and a video of more or less what I would like as a result. Another point is the opening animation, I want the map to expand from the center until it reveals itself.
