Different approaches are needed for different scenarios. Most often, the “trouble” is due to a valid concern or issue that is not communicated well, or that the group lacks capacity to address. Building this capacity and addressing tough issues will strengthen the team. Sometimes, volunteers may come with specific systemic privileges or assumptions that might need cultural correction (preferably by someone nice from their own cultural background who has stronger competency). Many other possibilities exist as well, each requiring their own solutions. In any case, restoration of harmony should be inclusive and involve opportunities for positive interaction (and in some cultures, food sharing!).

Volunteers should be help to the same standard as staff. Use progressive discipline. If another person is involved use mediation. You can "fire" a volunteer if needed. But usually issues may be due to a lack of management, supervision, communication, or training.

If a volunteer is causing a disturbance, here are three things you can do to restore harmony: 1. Address it: Have a private conversation with the volunteer to understand their concerns and address any issues. Ensure the discussion is constructive and focused on resolving the problem rather than placing blame. 2. Go back to values: Remind the team of the shared goals and values. Emphasize the importance of collaboration and mutual respect to create a unified focus and align everyone’s efforts. 3. Closely monitor and support: Keep an eye on team dynamics and provide support as needed. Encourage open communication and offer guidance to help the teamwork through any remaining issues and restore a positive working environment.

It may be only one person stirring the pot....but, if the pot is easily stirred, there be some discord with others in the group as well. Unless this one volunteer is violating policies or presents an immediate risk to the organization, trying to address this one-on-one may back this volunteer into a corner amd make them defensive. Reach out to the whole group when you want to understand why or how this volunteer is poking holes in the group's morale. Generalize as much as possible. Do not tell them what you see and why it's a problem. Use email or regular meetings to ask open-ended questions about particular issues or scenarios. And make sure that you really examine the answers.
